Growth strategy and roadmap for your online store

I carry out a full diagnosis of your store and turn it into a 90-day plan, with initiatives ranked by what actually moves margin. You know what to do, in what order and how to measure it.

In short

A growth strategy and roadmap is a business diagnosis followed by a prioritised plan of initiatives, with owners, deadlines and metrics. I produce one for WooCommerce stores that feel busy without knowing what is working. The deliverable is a quarterly roadmap your team can execute.

What a roadmap fixes

  • Decisions driven by the day’s fire

What happens this week depends on the latest problem or idea, and the bigger initiatives never move forward.

  • Spend without a clear return

Apps, agencies and campaigns were signed up without a written hypothesis, so it is hard to know what to keep and what to cut.

  • No shared view across the team

Everyone has their own opinion on what the store needs. Without a common plan, effort gets scattered.

How I build the roadmap

I start with the store’s economics: contribution margin per order, acquisition cost by channel, repeat purchase and the weight of each category. On that basis I surface opportunities across retention, measurement, conversion and acquisition and score each one against the same criteria.

  • Contribution margin analysis, not just revenue
  • Opportunities scored for impact, confidence and ease (the ICE model)
  • A roadmap that is realistic for your team’s capacity and budget
  • One hypothesis and one success metric per initiative

What you receive

  • Business diagnosis

A reading of orders, margins, channels, funnel and retention, with the main bottlenecks identified.

  • Opportunity map

A full list of possible initiatives, each with a hypothesis, qualitative impact estimate, effort and dependencies.

  • 90-day roadmap

A week-by-week plan with prioritised initiatives, owners and review milestones.

  • Success metrics

For each initiative, the metric that shows whether it worked and its current baseline, where the data allows.

  • Presentation session

A working session with your team to walk through the plan, answer questions and agree responsibilities.

Stages

  1. Interview and access

A conversation about goals, margins and constraints, plus read access to WooCommerce, GA4, ad platforms and email.

  2. Analysis

I combine order, traffic and marketing data to see where the store makes and loses money.

  3. Prioritisation

I score the opportunities with you and your team and settle the list for the quarter.

  4. Roadmap and kick-off

I deliver the roadmap and support the first weeks of execution to make sure the plan gets moving.

Why 90 days rather than an annual plan?

A quarter gives enough time to deliver and measure several initiatives, and markets and data change quickly. I set a broad annual direction and a detailed plan for the next 90 days, reviewed at the end of each cycle.

What data do I need to have?

The essentials are your WooCommerce order history and a sense of product and delivery costs. GA4 and ad platform data enrich the analysis, but if any of it is missing, fixing that becomes one of the first items on the roadmap.

What is the ICE model?

It is a simple way to prioritise initiatives by scoring each one for impact, confidence and ease. It isn’t an exact formula, but it forces ideas to be compared on the same terms and makes you explain why one comes before another.
